The one that catches people out
Partners differ enormously in what they will send you. Some expose rider latitude and longitude on a webhook every 20–30 seconds. Some send only status changes — assigned, picked up, delivered. Some give you nothing but a branded tracking web page and expect you to link to it. Confirm this in writing before you sign, because it decides whether your tracking screen shows a moving rider or a progress bar. The next section designs for all three.

Tracking degrades gracefully
Three partners, three levels of data, one screen that has to work with all of them. The token frame, the order number, the hole progress and the OTP never change — only the middle of the slip does. The customer should never see an empty map or a spinner that means nothing.

What the counter sees
The kitchen no longer knows the rider by name, so the board has to tell them what it does know: which partner has the job, whether a rider is actually coming, and when a handover is safe to make. Three new card states, same board.

The orchestration console
This replaces the rider-management product you no longer need to build. It is where the owner sets the routing rules, watches live dispatch, and finds out at the end of the month which partner is actually worth paying.

Live dispatchCheapest does not win automatically — the rule is cheapest fee whose pickup ETA is under 7 minutes, weighted by a rolling 30-day reliability score. The reasoning is printed so nobody has to trust a black box.
4.1% complaint rate against 1.2% at Shadowfax. On 868 deliveries that is roughly 25 refunds and re-cooks a month — about ₹8,300, against ₹4,300 saved on fees. Consider dropping Porter to third in the routing order.

Rules for a fleet you don't own
Never fake a map
If the partner sends no position, show a timeline with real timestamps. An interpolated marker that is guessing is worse than no marker — customers notice, and it destroys trust in every other number you show.
Own the OTP if you can
Negotiate for your delivery code to be the one the rider collects. If the partner insists on theirs, drop yours entirely rather than showing the customer two codes.
Dispatch on ready, not on placed
Request the rider when the kitchen says four minutes left. Too early and you pay for a rider to stand around; too late and the food goes cold on the counter.
Three partners, minimum
Two is not redundancy — it is two single points of failure taking turns. A third partner is what stops a Sunday outage becoming a day of refunds.
Poll, don't trust webhooks
Partner webhooks are missed, duplicated and delivered out of order. A 60-second reconciliation poller on every open task is not optional.
Say whose rider it is
The partner name under the rider is not a legal footnote — it sets expectations honestly and it means a bad delivery doesn't automatically become a bad review of the biryani.
